Hotel pre-opening: six gates from handover to trial operations
A six-gate management guide with accountable deliverables, room testing and a trial-operation review. Adapt it to your property; it is not a fixed opening schedule.
An opening date is not proof that a hotel can operate reliably. Use one handover register shared by engineering, operations, finance and suppliers. The six gates Gate Deliverable Release question Scope Guest profile and opening areas Are boundaries and responsibilities agreed? Engineering Equipment and interface register Have operating needs been tested? People and supplies Rosters, training and stock records Are essential roles and materials ready? Systems Reservation-to-checkout test Can staff handle exceptions? Trial operation Defects and retests Are blocking issues resolved? Handover Maintenance and outstanding actions Does every item have an owner? Test the actual guest journey Walk arrival, check-in, room access, room use, breakfast and checkout. Test combinations of equipment, not just individual switches. Include different room types and floors. Qualified professionals must manage specialist system testing and applicable approvals. The US Department of Energy commissioning process offers a useful management reference for testing and handover; it is not a substitute for local hotel requirements. Include exceptions Room changes, unavailable rooms and invalid key cards. Breakfast peaks, missing consumables and maintenance requests. Billing corrections, refunds and shift handovers. Use authorised test accounts and simulated orders. Observe frontline staff carrying out the workflow rather than having project staff complete it for them. Close issues with evidence Record the original issue, owner, remedy, retest date and verifier. Do not delete a line to mark it complete. Unresolved safety, approval or essential operating issues are not ordinary cosmetic defects and require appropriate professional decisions. Review after opening Track recurring complaints, room faults, stockouts and billing discrepancies. Separate equipment problems from training and handover failures. Ensure warranty contacts and instructions reach duty staff. Common questions There is no universal lead time. Build the schedule backwards from dependencies. Trial operation is a learning stage, not a waiver of safety or legal requirements. This is an editorial management checklist, not a completed project record.
